Car dealership case study in Poland: 3,100 leads, 420 cars sold and 640% ROAS in 9 months

TL;DR

A used car dealer with two lots in Warsaw and Poznań. The goal: a steady flow of hot buyers and sales growth without bloating the sales team. Budget: $61,000 over 9 months. Result: 3,100 leads, a CPL of €18, 420 cars sold, a €14,500 average deal, a lead-to-sale conversion of 13.5% (against an industry 5-10%) and a ROAS of 640%. The key wasn't cheap leads but strict WhatsApp qualification in the first few minutes + speed of response (handling within 5 minutes = 4 times higher conversion). The funnel: an ad for a specific car with its price → WhatsApp qualification → test drive → trade-in and financing.

About the client and the goal

A used car dealer (the €8,000-25,000 segment) with two lots. Inventory: 150-200 cars in stock, with regular turnover. Before working with us, the client drove traffic to the website and Otomoto. Leads came in, but the sales team was drowning in “just curious” inquiries and couldn't keep up with the hot ones.

Metrics before we started: a CPL of €12-16, but only 6% lead-to-sale conversion, lots of junk leads and response times of up to several hours. The goals:

  • Raise lead QUALITY instead of chasing cheap leads
  • Lift lead-to-sale conversion to 10%+
  • Cut lead response time to minutes
  • Reach 40+ car sales a month from ads

The main principle: lead quality matters more than lead cost

In the car business, the temptation is to chase cheap leads. But an €8 lead who's “just looking” is worse than a €25 lead ready to buy this week. We deliberately raised the CPL from €14 to €18 but filtered out non-target leads at the entry point, and lead-to-sale conversion grew from 6% to 13.5%.

We achieved this with two levers: specifics in the creatives (price + model filter out browsers) and strict WhatsApp qualification in the first few minutes.

The funnel: from an ad for a specific car to a sale

  1. An ad for a specific car with its price: “2021 Toyota Camry, €16,900, financing from €190/month” leads to WhatsApp
  2. A bot qualifies the lead in the first few minutes: budget, purchase timeline, whether financing is needed, whether there's a car to trade in
  3. Hot leads (buying within 2 weeks) go to a sales rep immediately, as speed is critical
  4. The sales rep offers a test drive of a specific car matching the request
  5. At the test drive: handling objections about the condition, trade-in valuation, a financing quote
  6. A sale, or nurturing cold leads through retargeting with new arrivals that match the customer's criteria
“In car sales, the winner isn't the one with the cheapest leads but the one who responds fastest. We measured it: a lead handled in the first 5 minutes converts to a sale 4 times better than one handled an hour later. People look for a car right now and message 5 dealerships; they'll buy from whoever answered first and to the point. That's why we built WhatsApp qualification that responds instantly and hands a hot lead to a sales rep while they're still hot.” — Natalia Maslakova, founder of MAS Project

The WhatsApp bot responds within seconds, any time of day. It doesn't sell: it qualifies and books appointments. While competitors reply an hour later, our hot lead is already booked for a test drive.

Targeting: location + buyer segments

  • Location: the dealership's city + a 60-80 km radius (people will travel further for a car than for a showroom)
  • Age: 25-55 (core 30-45)
  • Gender: 70% men, 30% women (a growing segment)
  • Languages: Polish + Ukrainian + Russian (the diaspora actively buys cars)
  • Interests: Otomoto, OLX Motoryzacja, car brands, car loans
  • Budget segments: separate campaigns for €8-12K, €12-18K and €18-25K with different cars
  • Lookalike: 1-2% based on real buyers (not leads, but people who bought)

Trade-in and financing: removing the barriers

The two main barriers to buying a car are “what do I do with my old car?” and “I don't have the full amount.” We built solutions to both into the funnel:

  • Trade-in: the bot asks about the old car right away and the sales rep gives a preliminary valuation from photos; 38% of sales included a trade-in
  • Financing: “financing from €190/month” in the creatives and the bot, with pre-approval before the visit
  • Online reservation: the option to reserve a car with a deposit so no one else takes it while the buyer decides

Retargeting: nurturing with new arrivals

A car isn't an impulse purchase; the cycle is 2-6 weeks. We nurtured those who hadn't bought yet:

  • Segmentation by the customer's criteria (budget, body type, make)
  • Retargeting with new arrivals matching those criteria: “The one you asked about just came in”
  • Price-drop reminders for cars they viewed
  • Nurturing via WhatsApp: “3 options matching your request just came in”

Retargeting delivered 22% of all sales: people came back after 2-5 weeks.

3 key takeaways

  1. Lead quality matters more than cost: we raised the CPL from €14 to €18, but lead-to-sale conversion grew from 6% to 13.5% by filtering out browsers
  2. Speed of response decides: handling within the first 5 minutes converts 4 times better, and the WhatsApp bot responds instantly
  3. Specifics in creatives beat image: a car with a price and financing filters out non-target leads and brings in ready buyers

Frequently asked questions

What's a normal cost per lead for a car dealership in 2026?

Used cars €10-25, mass-market new cars €20-40, premium €40-90. We reached €18 for a used car dealer. In automotive, what matters isn't the cost per lead but quality: one hot buyer is worth more than 10 curious ones. With a €14,500 average deal, even an expensive lead pays off many times over.

What's a normal lead-to-sale conversion rate for cars?

5-10% for used cars, 3-7% for new ones. We reached 13.5% thanks to strict WhatsApp qualification in the first few minutes, handing hot leads to a sales rep immediately, test drives matched to the request, and handling trade-in and financing. A lead handled within the first 5 minutes converts 4 times better.

Which creatives work best?

Top 3: 1) a video walkaround of a specific car (honest about its condition): +110% leads; 2) an offer with price and financing (“2021 Camry for €16,900, from €190/month”), which filters out non-target leads; 3) a review from a real buyer. Worst: image ads like “we're the best dealership”. People look for a car, not the dealership brand.

How do you build a test drive funnel?

An ad for a specific car with its price → WhatsApp (Messages objective). The bot qualifies (budget, timeline, financing, trade-in). Hot leads go straight to a sales rep. A test drive matched to the request, handling objections, trade-in valuation, a financing quote. A sale or nurturing via retargeting. The key is replying within the first 5 minutes: conversion is 4 times higher.
